Most "3 days in Hội An" itineraries are written as though you arrive at nine in the morning with a full day ahead of you. From Singapore you almost certainly do not. You leave Changi after work on Friday, land in Da Nang in the dark, and lose Monday evening to the flight home. This is the version that assumes that — a genuinely two-and-a-bit-day trip, written from the hotel, with the arrival and departure arithmetic done properly.
TL;DR — Take the evening flight out of Changi and you land in Da Nang around 21:15, which puts you on a balcony over the Thu Bồn before eleven. That buys you two complete days rather than one and a half. The shape that works: Friday arrive and do nothing; Saturday Old Town at first light, pool through the heat, spa in the afternoon, sunset on the river; Sunday beach or the villages across the water, night market; Monday a slow morning, late checkout, airport by mid-afternoon. Book the spa before you fly. It is the one thing that sells out, and on a two-night trip there is no second chance. Aim for late Saturday afternoon so it finishes at sunset.

The last useful flights out of Singapore land in Da Nang around 21:15. Through immigration — visa-free, so it is quick — bags, and into the car by about 21:45. You are at the river by 22:30.
Do not go into the Old Town. It is ten minutes away and it will still be there tomorrow, and arriving somewhere at eleven at night to look at a monument is how people start a holiday already tired. Have something to eat if the kitchen is still on, stand outside for ten minutes and listen to how quiet a river is at night, and sleep. This sounds like non-advice. It is the single thing that most changes how the rest of the weekend feels.
06:30 — the Ancient Town before it wakes. This is the non-negotiable one. Between about six and eight the Old Town belongs to residents: the Japanese Covered Bridge, the yellow merchant houses and the riverfront are quiet enough to photograph without a crowd in the frame, the light is soft, and it is cool enough to walk. Cycle the ten minutes in. By nine the first tour groups arrive and it is a different place.
08:30 — breakfast, and a coffee that will ruin others for you. Vietnamese coffee is robusta brewed through a phin filter, thick and slow. Order it cà phê sữa đá — with condensed milk, over ice — and do not be in a hurry.
10:00 to 15:00 — the pool. Not laziness, arithmetic. Midday here is hot enough that walking in it costs you the evening. Every guest who tries to sightsee through the middle of a Vietnamese afternoon regrets it by four. 15:30 — the spa. The thing most people say afterwards was the best part. A massage with a Vietnamese herbal steam (xông hơi), in a private room, timed so the last half hour lands at golden hour. See the couple spa page if there are two of you.
17:30 — sunset on the river. The Thu Bồn runs gold for the last hour of light and the fishing boats turn to silhouettes. Our sunset page has the times through the year.
19:30 — dinner, slowly, by the water. If your weekend happens to fall on a lantern night, this is when the Old Town switches its electric lights off and you should be in it instead.
Do not try to do both. This is the day the two-night trip either feels spacious or feels rushed, and the difference is choosing.
Option A — An Bàng beach. Fifteen minutes away: soft sand, palm-shaded loungers, and relaxed cafés where a long breakfast with your feet near the water is the entire plan. Swim before the sun is high, eat, read, come back mid-afternoon. Our An Bàng guide covers loungers and timing.
Option B — the villages across the river. Cẩm Kim and the ring of river hamlets are flat, green and almost traffic-free. Cycle a slow loop past carpenters' workshops and rice fields, or take the short ferry over. It is the part of Hội An that guests describe most fondly, precisely because nothing happens there. Either way the afternoon is the pool again, and the evening is the night market and a second, less reverent dinner. If you did the beach on Sunday, you have not seen the villages — which is a good reason to come back rather than a failure of the itinerary.
The flight home is in the evening, so Monday is a real half-day. Ask for a late checkout — most hotels will give you one on a quiet Monday, and if not, they will hold your bags and let you keep using the pool.

Spend the morning on whichever of Sunday's two options you did not choose, or repeat the Old Town walk now that you know your way around it, or do nothing at all by the water. Leave for the airport around three hours before the flight; the road is 45 minutes and Da Nang is a small, calm airport.
The three-day trap is the day trip. Every guide will offer you Mỹ Sơn, Bà Nà Hills and the Golden Bridge, or Huế over the Hải Vân pass. They are all worth doing — on a longer trip.
On two nights, a half-day excursion costs you the morning and the recovery, and you end up having flown three hours to sit in a car. Bà Nà in particular is a full day and a queue. If you want one add-on, make it Mỹ Sơn at first light, which is genuinely better early and is back by eleven — and accept that it replaces Sunday, it does not supplement it.
The flight is usually the largest line item; return fares on the budget carriers have started around S$221 at the time of writing. After that Hội An is inexpensive by Singapore standards — a good dinner by the river, a spa treatment and a day's bicycle hire together cost less than a decent Saturday lunch at home. The two things worth spending on are the room and the transfer, because on a two-night trip those are the only two things you cannot redo.
On a short trip the river side of town does more work than it does on a long one. Being ten minutes out of the Old Town means the evening ends when you decide it does rather than when the last bar near your window does — and after a Friday-night flight, that matters more than proximity.
